Running your first meeting can feel scary. You look around the table, and everyone is waiting for you to speak. The good news is that a great meeting is not about talent. It is about preparation and a few simple habits.

第一次主持会议可能会让你紧张。你环顾会议桌,所有人都在等你开口。好消息是,一场出色的会议靠的不是天赋,而是充分的准备和几个简单的习惯。

Start with a clear agenda. Send it to the team at least one day before the meeting. A good agenda lists the topics, the time for each topic, and the goal of the meeting. When people know the plan, they come prepared, and the meeting moves faster.

先准备一份清晰的议程,至少提前一天发给团队。好的议程会列出讨论话题、每个话题的时长,以及这次会议的目标。当大家都清楚流程时,他们会有备而来,会议也会推进得更快。

Open the meeting on time, even if some people are late. Waiting punishes the people who arrived on time. Begin with one sentence about the purpose: "Today we need to decide on the launch date." This tells everyone what success looks like.

准时开始会议,即使有人迟到。等待迟到的人,惩罚的却是准时到场的人。开场用一句话点明目的:『今天我们需要敲定发布日期。』这样每个人都知道怎样才算开好了这场会。

During the meeting, your job is to guide the discussion, not to talk the most. Invite quiet people to share their views: "Anna, what do you think about this plan?" If two people start a side conversation, bring them back gently: "Let's stay on topic. We can discuss that after the meeting."

会议进行中,你的职责是引导讨论,而不是说得最多。主动邀请安静的同事发表看法:『Anna,你觉得这个方案怎么样?』如果有人开始私下讨论别的话题,温和地把他们拉回来:『我们先聚焦当前议题,那件事可以会后再聊。』

Watch the clock. If a topic needs more time than planned, ask the group: should we continue, or should we park it for another day? Write the parked topics in a list so people know they are not forgotten.

注意时间。如果某个话题超出了计划时长,询问大家:是继续讨论,还是先搁置、改天再谈?把搁置的话题记录在清单里,让大家知道它们不会被遗忘。

Before you close, summarize the decisions and the action items. Say who will do what, and by when. Then send a short follow-up email the same day. When people see clear results, they will be happy to join your next meeting.

结束前,总结会上做出的决定和行动事项,明确谁在什么时间之前完成什么。然后当天发一封简短的跟进邮件。当大家看到清晰的成果时,下次会更乐意参加你的会议。
