The Stay Interview

Scene: A quiet meeting room on a Tuesday morning. Priya, your manager, has booked thirty minutes and called it a stay interview. Priya: This isn't a performance review, and nothing you say here goes into your file. I want to understand what makes you want to stay, and what might make you leave. I'd rather hear it now than read it in a resignation letter. So — what has kept you here?
You: Honestly, I'm happy here. The team is great, the work is interesting, and I don't really have complaints. I suppose I've wondered a few times whether I'm still learning as fast as I was in my first year, but that's probably normal. Nothing worth taking your time with. Everything's fine, really. I'd rather not sound ungrateful.
Priya: You just said something important and then walked straight past it. "Not learning as fast" is exactly what I'm here for. People rarely quit over one dramatic incident; they drift out slowly because the work stopped stretching them. Don't soften it to protect me. Tell me what a genuinely good year would look like for you — be concrete.
You: All right. I've spent eighteen months maintaining the billing system, and I'm good at it — which is part of the problem, because it means nobody moves me off it. I'd like to lead a project end to end, and I'd like some exposure to the data team. And I'll be honest: two recruiters reached out last month, and for the first time I answered one.
Priya: Thank you for saying that out loud. I won't pretend I can hand you a new project tomorrow, and I'd rather not over-promise something I can't deliver. What I can do this quarter is pair you with the data team on the reporting migration and start handing off billing to someone else. Would that count as progress, or is it too small to matter?
You: That would count. I'd also want us to revisit my level at the next cycle — not as an ultimatum, just so I know the path exists. If I take on the migration and it goes well, what specifically would you need to see from me to put my name forward? I'd rather hear a hard "not this year" than a vague yes.
Priya: Fair question, and I'll write the answer down so neither of us can rewrite it later: own the migration, and mentor one junior through a release. Let's put a follow-up on the calendar for six weeks out. A stay interview only works if something visibly changes afterward — otherwise it's just a nice chat that makes people leave more politely.
