Writing a Self-Review That Gets Noticed

让老板看见的绩效自评模板

Here is a self-review section you can copy and adapt: "In the first half, I led the migration of our billing system to the new platform. I coordinated three teams, shipped the project two weeks ahead of schedule, and cut monthly reconciliation errors from about 40 to under 5. This reduced the finance team's manual work by roughly 12 hours a week and removed a recurring source of customer complaints."

这里有一段可以直接照抄改写的自评范文:『上半年,我主导了计费系统向新平台的迁移。我协调了三个团队,比计划提前两周交付,并把每月对账错误从约 40 个降到 5 个以内。这为财务团队每周减少了大约 12 小时的手工操作,也消除了一个反复引发客户投诉的老问题。』

Notice the shape of that paragraph. It names the action, gives a hard number, and then connects the number to business value — saved hours, fewer complaints. Do not write "I worked hard on the billing project." Everyone works hard. Managers are looking for impact they can defend in a room full of other managers. When you swap in your own numbers, always ask: so what did this change for the company?

Use this template when you improved something you cannot easily measure: "I rewrote our onboarding documentation after noticing new hires kept asking the same setup questions in chat. Since then, three new engineers have told me they got productive on day one instead of day three, and the number of setup questions in our channel has clearly dropped."

When you lack a clean metric, reach for proxies: direct quotes from colleagues, before-and-after comparisons, or a visible drop in some annoying pattern. "Three new engineers told me" is softer than a percentage, but it is still evidence. Keep the specifics — the names of the systems, the rough size of the change. Vague praise of yourself convinces nobody; concrete detail does the persuading for you.

当你没有干净的量化指标时,就退而求其次找『替代证据』:同事的直接引述、改动前后的对比,或某个恼人现象的肉眼可见的减少。『三位新工程师告诉我』比一个百分比要软,但它仍然是证据。保留那些具体信息——系统的名字、改动的大致规模。空泛地自夸说服不了任何人;具体的细节会替你完成说服。

Do include a growth area, and frame it like this: "One area I want to strengthen is delegation. On the migration project I took on too much of the testing myself, which created a bottleneck near the deadline. Next quarter I plan to hand off test ownership earlier and coach a junior engineer to run it, so the team is less dependent on me."

一定要写上一个成长项,并且这样来措辞:『我想加强的一个方面是授权。在迁移项目中,我把太多测试工作揽在了自己身上,导致临近截止日时出现了瓶颈。下个季度,我计划更早地移交测试的负责权,并带一位初级工程师来主导,让团队不必那么依赖我。』

A good growth area is honest but not damaging, and it always comes with a plan. Choose something real that you are already fixing, not a weakness that makes people question whether you can do the job. The pattern is: name the gap, show you understand its cost, and describe the concrete next step. This reads as self-awareness — one of the clearest signals that you are ready for more responsibility.

一个好的成长项,诚实但不自伤,而且永远配着一份计划。选一件真实的、你已经在着手改进的事,而不是那种会让人怀疑你能否胜任本职的短板。套路是:点出差距、表明你明白它的代价、再描述具体的下一步。这读起来是一种自我认知——它是你已准备好承担更多责任的最清晰信号之一。

Finally, plant a flag for the next level: "Beyond my own deliverables, I increasingly acted as a technical point of contact for two partner teams, unblocking their integrations and reviewing their designs. I would like to formalize this scope and take on more cross-team ownership in the next cycle." This quietly tells your manager you are already doing the next job, and only need the title to catch up.

最后,为下一个档位『插上一面旗』:『除了完成自己的交付,我越来越多地充当两个合作团队的技术对接人,帮他们扫清集成障碍、评审他们的设计方案。我希望能把这块职责正式固定下来,并在下个周期承担更多跨团队的主导工作。』这在悄悄告诉你的老板:你其实已经在干下一个层级的活了,只差一个头衔来追上。
